This guide sets out our assessment of the UK credit risk consultancy market in 2026, for lenders choosing a firm. Published rankings show which firms are well regarded, but say little about the team a buyer will get on a particular engagement. Consulting is a credence good, meaning the buyer cannot verify its quality before delivery, during it, or in many cases after it.

How a consultancy’s quality changes as it grows

Most professional services firms have three kinds of people. Finders win the work, minders run the teams and grinders do the analysis. In most firms, promotion means becoming a finder. Our hypothesis is that as a firm grows, its strongest grinders move into winning work or managing client relationships, and their replacements come from a limited pool. Exceptional consultants are inherently scarce. As a firm grows and needs more people, it becomes increasingly difficult to maintain the same level of talent, simply because there are only so many exceptional consultants available.

Two things in particular shape the team a buyer gets. One is the calibre of the people a firm initially hired. This is what a buyer sees in CVs and credentials. The other is how fast the average capability of its consultants falls as it grows, which we call the firm’s dilution rate. A large firm can still field an excellent team and a small firm a weak one, but the dilution rate changes how frequently this happens.

The curves are illustrative.

What can slow the dilution rate?

Generative AI may be part of the answer. In a 2023 field experiment, Dell’Acqua and colleagues gave 758 Boston Consulting Group consultants realistic tasks. On tasks the tools handled well, consultants using AI produced work rated over 40% higher in quality than the control group1. Those who started with lower scores improved by 43%, and those with higher scores by 17%1. On a task outside what the tools could do, however, AI users were less likely to reach the right answer. Brynjolfsson, Li and Raymond found a 15% rise in issues resolved per hour across more than 5,000 customer support agents, again concentrated among the less experienced2.

If the same pattern holds in credit risk work (which, it should be noted, neither study covered), each new hire would pull a firm’s average down by a smaller proportion.

Every firm can buy the same tools. Google Cloud’s 2025 DORA (DevOps Research and Assessment) survey of nearly 5,000 software professionals found that AI magnifies the strengths of well-run organisations and the dysfunctions of struggling ones3. So two firms with the same tools can get very different results, depending on how they train their people and check their work.

Consultancy.uk

Top Risk & Compliance consulting firms in the UK 2026

View source ↗

Consultancy.uk’s 2026 ranking gives equal weight to a survey and a capabilities assessment4 across risk and compliance as a whole. The firms below are judged on three narrower criteria.

  • Technical density: how much of the team does quantitative model work. Ask how many of the proposal’s days go to technical work.
  • Delivery design: whether the firm’s quality falls as it hires. Ask what happens to the team’s average quality if the work doubles.
  • Second-line capacity: whether the firm can validate a model independently of whoever built it, as the Prudential Regulation Authority (PRA) expects under SS1/23 (see our [guide to SS1/23](https://www.thegini.co.uk/banking/ss1-23-model-risk-management-for-uk-banks/)). Ask whether it built any model it would validate, and if so, how it keeps the validation independent.

The top credit risk consultancies in the UK in 2026

Gini

Gini is a specialist risk analytics consultancy in London, focused on credit risk. Engagements are hands-on and use data science and AI for speed and scalability. Knowledge transfer sits at the core: the method and every detail are presented to the client and handed over. We built our delivery to keep the dilution rate low. Every substantive piece of work goes through a set of checks before it reaches the client. They cover the clarity of the writing, the regulatory references and every quantitative claim, so a new consultant’s work is held to the same standard as a senior’s. Reviewers can see each step of the analysis as well as the final result. The seniors named on a proposal deliver the work, and we state the split of days in writing. We act as an independent second line only where we did not build the model.

The Big Four

PwC, Deloitte, EY and KPMG are top of Consultancy.uk’s ranking4 and employ excellent technical specialists. Large programmes are staffed from a bench, so the team a buyer meets depends partly on who is available, and a smaller lender’s engagement may not attract the most senior people. Large programmes also carry a layer of coordination, governance and reporting, and those days come out of the time available for the technical outcomes the client is paying for.

Strategy firms and large independents

The strategy houses and larger independent consultancies rank just below the Big Four. Their strengths are senior access and breadth: partners who advise boards, and teams that can connect a credit model to capital planning, pricing and the wider regulatory agenda. That breadth has a cost. Their risk practices are often hired for transformation and regulatory programmes, so the technical work may be one workstream among several, and day rates usually reflect a strategy-firm cost base. Ask how many of the quoted days go to the technical work itself.

Specialist firms

Boutique specialists work on a narrower range of credit risk problems with smaller teams. The people who pitch are usually the people who do the work, most of the team is technical, and the firm can often act as an independent second line where it did not build the model. Fees are often lower too. The pitfalls come with size. A small firm can depend on a handful of people, so one departure or a clash between engagements can leave a project short. Gini mitigates this risk by ensuring knowledge is shared across the team. Methods are documented, lessons from each engagement are reviewed collectively, and more than one consultant knows each piece of work in depth, so no single departure puts a project at risk.

How should you choose a credit risk consultancy?

Start with what the work needs: the budget, how quickly it must be delivered and the standard the regulator or board will hold it to. Then put the three questions to every bidder and ask to see the evidence: the split of days, the names of the people doing the work, and how that work is checked before it reaches you. A buyer who can see who is doing the work, and how, no longer has to rely on reputation alone to judge its quality.

PRA

SS1/23: Model risk management principles for banks

View source ↗
Who are the top credit risk consultants in the UK in 2026?

Our selection is Gini, PwC, Deloitte, EY and KPMG, along with the larger strategy and independent consultancies and the smaller specialist firms. The Big Four are the highest-ranked firms in Consultancy.uk’s 2026 ranking of UK risk and compliance consultancies.

Can the consultancy that built my model also validate it?

SS1/23 (Principle 4) expects the validation function to have reporting lines separate from model developers and owners5. It applies to UK banks, building societies and PRA-designated investment firms with approval to use internal models for regulatory capital, and other lenders may follow it as good practice. It contains no express ban on one firm doing both. What matters is that the people who validate a model had no part in building it, so ask any firm bidding for both how it keeps the two teams apart and independent.

Does using AI make a credit risk consultancy better?

It can, with the right system around it. The available research suggests AI helps less experienced staff most on work it handles well. On a task beyond the tools, consultants using AI did worse than those working without it. Expert judgement and critical thinking therefore still matter most. At Gini, a senior consultant reviews any work produced with AI and is accountable for it.
